I have been rebuilding this motor for about a year just for fun and i got it running today but looks like water pump is out how hard is it to change that impeller out? Anyone know?

It not that hard. check out boats and motors forum. they are trying to get together for fixit day on Fork.
PS. I have the little brother of that motor (40HP) I replaced about 5 of them.
