Anyone know the mechanical difference between an HPDI 225 and 250?

The reason I ask is I blew my 225 powerhead, and I’m having to do a complete rebuild. I’ve always been under the impression mechanically they’re identical engines, but the ECU’s are just tuned differently. I’ve cross referenced part numbers between the two and from what I can tell there doesn’t seem to be any differences mechanically. If I buy a reman 250 powerhead could I install an ecu that is tuned for a 250 and essentially have everything the exact same as a factory 250 with the exception of a cowling decal?

Has anyone tried this, or know why it wouldn’t work? My mechanic has a spare 250 ECU available that he has laying around from another old engine that he’s willing to swap me at no charge

Exhaust tuner could be different but you would still see gains going this route.

Good question. I'm needing to get my 225 rebuilt currently. I know some parts are different on the 300 but not sure on the 250. I bet a quick call to Hydrotech and they could tell you for sure.
