heef, there is not a transmission per say on a outboard. It has a shaft that a gear slides on. One way is forward, the other way is reverse. Get a clean container to catch the oil from your lower unit. Pull the bottom plug in your lower unit and then loosen the top plug while having the container where it will catch the fluid. Look for metal shavings and water in the oil. If you find neither then you probably only have shift linkage problems and since you didn't say what motor or year its hard to tell you what it will take to fix it. If however you have a bunch of metal then you are looking at the very least a lower unit rebuild or replace. That is usually very costly $1000 to $3000 depending on the motor.

linkage problem, with key out put it in reverse and try to turn the prop by hand (gently so you do not turn the engine over) it should lock up almost instantly. next try neutral and see if it free spins.
if both seem good then go to the linkage and watch it while someone shifts it into forward, disconnect the cable and hand shift it then see if it went into gear. reconnect cable and adjust accordingly.
or just take it to a mechanic (the one that did the rebuild preferably) and let them adjust it for ya.

Pull the cowling and watch the shift linkage close with a helper moving the control. Something could have come loose their. A 225 Merc was doing this Saturday and it was the shift bracket that bolts to the block had broken.

It's a force......unbolt the motor mount bolts.....and let it fall off your boat.....shop classified section and start over...... You can't spend $1300 on a $400 motor!

loose coupling took it to The Boat Shop who rebuilt the lower unit and they fixed it at no cost.
