I have a 1990 115 Yahama that is very hard to start the first time for the day after that it starts on the first crank.
Once started it runs good, it's on a 18 ft Skeeter with a full tank of fuel and me it will run 44+ so I hate to mess with it too much.

Also the gauges go not work, The gauge lights work but not the tack or speedo.

Does anyone have any suggestions on where I should start fixing?

I had the same problem with my 96 skeeter the chock was networking properly made that adjustments on the high idle and i work perfectly my gages did not work either tuned out someone did some rewiting to buy pass the fuse boxk i ran a hot wire from an on the power whire nd the leap foged the wifes all across the sash it work and was till working when Isold it might want to check you hot and ground wires

Tach needs 12v, a ground and a sender wire from the regulator. Reset the pole setting on the tach. The speedo needs no voltage except for the light it works off of water pressure at a port on the lower unit or a mounted peeto on the transom. These Yamahas start better if you pump the bulb up real firm. I have had to adjust the solenoid that closes the choke butterfly`s. You have to remove the air silencer so you can see the choke butterfly`s, hit the choke to see if they are closing all of the way. Adjust as needed.

Gary, thanks for your advice. I readjusted the choke and now it starts up with just a few seconds of cranking!
